How Halberd Insurance cut $8.4M in annualized cloud spend

The pyramid was never about people

The traditional consultancy pyramid wasn't really about training juniors. It was an arbitrage. Clients paid partner-blended rates; firms staffed mostly with juniors. The economics worked because cognitive throughput scaled with bodies, and review didn't bottleneck — there was always another partner to spread across more accounts.

Three things change at once

First, drafts are nearly free. Second, the cost of reviewing has not changed (and it shouldn't — review is judgment, not throughput). Third, customers can verify quality directly through running artifacts. The pyramid was robust to one of these. It is not robust to all three.

What replaces it

An inverted shape. A small, deeply senior team. Agents drafting at machine speed. Every artifact reviewable, signed, and accountable. Customers paying for outcomes, not seat-time. The firm becomes thinner, sharper and more honest.

Why this is hard for incumbents

Existing firms can't simply layer AI on top of the pyramid — the unit economics break. You don't need fewer juniors; you need different revenue models, different career ladders, different cultural defaults. That requires a rebuild, not a transformation initiative.

What it means for customers

You get more options, faster. You get senior engineering attention you couldn't previously afford. You stop renting a structure and start buying outcomes. And you get to see the work — every prompt, every diff, every signoff.
